Value stream mapping at an Enterprise level
If you are working in product-based company, one of the major things which you might want to know is a clear picture of your supply chain with internal & external handoff points
In addition to above, it would be awesome to have wait time and processing time across all internal teams
This is nothing but Value stream mapping where we are mapping Information and material flow at an Enterprise level
Let me share my practical experience of its implementation across the company in 3 major steps -
Step 1: Understand your high-level process flow from customer’s perspective –. Let’s say you have completely different processes across organization for various products but consider only a specific type of process to start with. After identifying this category, you will have to connect to multiple stakeholders/internal business groups to validate and re-validate the information flow and material flow for considered process
Step 2: Gathering system data: After validating your high-level flow, now we need to data points to capture our processing and wait time to identify key bottleneck and impactful problem areas. How can we perform Step 2 –
i) Identify an unique identifier across your process. For example – if you are dealing with a product company where your Sales team is creating Quotes and that is getting you the business, a quote id can be a good unique key to start with. This may change after you analyze how data is stored in your enterprise systems
ii) Identify activities happening on that unique key: For example, First the quote might have got created, then it might have got reviewed -> approved etc (we are basically trying to relate activities which are tagged to the quote id
iii) Time stamps for those activities – It can be taken from history of the data source
iv) Other attributes: If you want to analyze your overall flow on other parameters like Geo, Organization, Category etc – have those as well in your data set
Step 3: Combine your dataset: Based on understanding in Step 1 and Data gathered in Step 2, you can design a VSM with overall time consumed in each step/each business group
