As Andreessen Horowitz co-founder Ben Horowitz recently cautioned, data centers financing these massive hardware investments “could get upside down very fast” if they don’t carefully manage their infrastructure strategy.
This new reality demands a fundamental rethinking of cooling approaches. While traditional metrics like PUE and operating costs are still important, they are secondary to protecting these multi-million-dollar hardware investments. The real question data center operators should be asking is: How do we best protect our AI infrastructure investment?
The Hidden Risks of Traditional Cooling
The industry’s historic reliance on single-phase, water-based cooling solutions carries increasingly unacceptable risks in the AI era. While it has served data centers well for years, the thermal demands of AI workloads have pushed this technology beyond its practical limits. The reason is simple physics: single-phase systems require higher flow rates to manage today’s thermal loads, increasing the risk of leaks and catastrophic failures.
This isn’t a hypothetical risk. A single water leak can instantly destroy millions in AI hardware—hardware that often has months-long replacement lead times in today’s supply-constrained market. The cost of even a single catastrophic failure can exceed a data center’s cooling infrastructure budget for an entire year. Yet many operators continue to rely on these systems, effectively gambling their AI investment on aging technology.
At Data Center World 2024, Dr. Mohammad Tradat, NVIDIA’s Manager of Data Center Mechanical Engineering, asked, “How long will single-phase cooling live? It’ll be phased out very soon…and then the need will be for two-phase, refrigerant-based cooling.” This isn’t just a growing opinion—it’s becoming an industry consensus backed by physics and financial reality.
A New Approach to Investment Protection
Two-phase cooling technology, which uses dielectric refrigerants instead of water, fundamentally changes this risk equation. The cost of implementing a two-phase cooling system—typically around $200,000 per rack—should be viewed as insurance for protecting a $5 million AI hardware investment. To put this in perspective, that’s a 4% premium to protect your asset—considerably lower than insurance rates for other multi-million dollar business investments. The business case becomes even clearer when you factor in the potential costs of AI training disruption and idle infrastructure during unplanned downtime.
For data center operators and financial stakeholders, the decision to invest in two-phase cooling should be evaluated through the lens of risk management and investment protection. The relevant metrics should include not just operating costs or energy efficiency but also the total value of hardware being protected, the cost of potential failure scenarios, the future-proofing value for next-generation hardware and the risk-adjusted return on cooling investment.

"The first modern attempt at transferring a uterus from one human to another occurred at the turn of the millennium. But surgeons had to remove the organ, which had become necrotic, 99 days later. The first successful transplant was performed in 2011 — but even then, the recipient wasn’t immediately able to get pregnant and deliver a baby. It took three more years for the first person in the world with a transplanted uterus to give birth. 
More than 70 such babies have been born globally in the decade since. “It’s a complete new world,” said Giuliano Testa, chief of abdominal transplant at Baylor University Medical Center.
Almost a third of those babies — 22 and counting — have been born in Dallas at Baylor. On Thursday, Testa and his team published a major cohort study in JAMA analyzing the results from the program’s first 20 patients. All women were of reproductive age and had no uterus (most having been born without one), but had at least one functioning ovary. Most of the uteri came from living donors, but two came from deceased donors.
Fourteen women had successful transplants, all of whom were able to have at least one baby.  
“That success rate is extraordinary, and I want that to get out there,” said Liza Johannesson, the medical director of uterus transplants at Baylor, who works with Testa and co-authored the study. “We want this to be an option for all women out there that need it.”
Six patients had transplant failures, all within two weeks of the procedure. Part of the problem may have been a learning curve: The study initially included only 10 patients, and five of the six with failed transplants were in that first group. These were “technical” failures, Testa said, involving aspects of the surgery such as how surgeons connected the organ’s blood vessels, what material was used for sutures, and selecting a uterus that would work well in a transplant. 
The team saw only one transplant fail in the second group of 10 people, the researchers said. All 20 transplants took place between September 2016 and August 2019.
Only one other cohort study has previously been published on uterus transplants, in 2022. A Swedish team, which included Johannesson before she moved to Baylor, performed seven successful transplants out of nine attempts. Six women, including the first transplant recipient to ever deliver a baby back in 2014, gave birth.
“It’s hard to extract data from that, because they were the first ones that did it,” Johannesson said. “This is the first time we can actually see the safety and efficacy of this procedure properly.”
So far, the signs are good: High success rates for transplants and live births, safe and healthy children so far, and early signs that immunosuppressants — typically given to transplant recipients so their bodies don’t reject the new organ — may not cause long-term harm, the researchers said. (The uterine transplants are removed after recipients no longer need them to deliver children.) And the Baylor team has figured out how to identify the right uterus for transfer: It should be from a donor who has had a baby before, is premenopausal, and, of course, who matches the blood type of the recipient, Testa said...
“They’ve really embraced the idea of practicing improvement as you go along, to understand how to make this safer or more effective. And that’s reflected in the results,” said Jessica Walter, an assistant professor of reproductive endocrinology and infertility at Northwestern University Feinberg School of Medicine, who co-authored an editorial on the research in JAMA...
Walter was a skeptic herself when she first learned about uterine transplants. The procedure seemed invasive and complicated. But she did her fellowship training at Penn Medicine, home to one of just four programs in the U.S. doing uterine transplants. 
“The firsts — the first time the patient received a transplant, the first time she got her period after the transplant, the positive pregnancy test,” Walter said. “Immersing myself in the science, the patients, the practitioners, and researchers — it really changed my opinion that this is science, and this is an innovation like anything else.” ...
Many transgender women are hopeful that uterine transplants might someday be available for them, but it’s likely a far-off possibility. Scientists need to rewind and do animal studies on how a uterus might fare in a different “hormonal milieu” before doing any clinical trials of the procedure with trans people, Wagner said.
Among cisgender women, more long-term research is still needed on the donors, recipients, and the children they have, experts said.
“We want other centers to start up,” Johannesson said. “Our main goal is to publish all of our data, as much as we can.”"

What’s even more remarkable to witness is the rate at which both individuals and companies are embracing the AI ecosystem. A recent survey by McKinsey revealed that the number of companies that have adopted generative AI in at least one business function doubled within a year to 65%, up from 33% at the beginning of 2023.

In my opinion, we’re already at this point. Microsoft invested $10 billion in OpenAI last year and, more recently, news emerged that the two entities are planning to build a data center that will host a supercomputer powered by millions of specialised chips. The cost? A whopping $100 billion, which is ten times more than the initial investment. 
Well, Microsoft is not the only big tech that’s on a spending spree to boost its AI computing resources. Other companies in the AI arms race, including Google, Alphabet, and Nvidia are all directing a significant amount of funding to AI research and development. 
While we can agree that the outcome could match the amount of money being invested, it is hard to ignore the fact that AI development is currently a ‘big tech’ sport. Only these deep-pocketed companies have the ability to fund AI projects to the tune of tens or hundreds of billions. 
It begs the question; what can be done to avoid the same pitfalls that Web2 innovations are facing as a result of a handful of companies controlling innovation? 
Stanford’s HAI Vice Director and Faculty Director of Research, James Landay, is one of the experts who has previously weighed in on this scenario. According to Landay, the rush for GPU resources and the prioritisation by big tech companies to use their AI computational power in-house will trigger the demand for computing power, ultimately pushing stakeholders to develop cheaper hardware solutions.
In China, the government is already stepping up to support AI startups following the chip wars with the US that have limited Chinese companies from seamlessly accessing crucial chips. Local governments within China introduced subsidies earlier this year, pledging to offer computing vouchers for AI startups ranging between $140,000 and $280,000. This effort is aimed at reducing the costs associated with computing power.
Decentralising AI computing costs
Looking at the current state of AI computing, one theme is constant — the industry is currently centralised. Big tech companies control the majority of the computing power as well as AI programs. The more things change, the more they remain the same. 
On the brighter side, this time, things might actually change for good, thanks to decentralised computing infrastructures such as the Qubic Layer 1 blockchain. This L1 blockchain uses an advanced mining mechanism dubbed the useful Proof-of-Work (PoW); unlike Bitcoin’s typical PoW which uses energy for the sole purpose of securing the network, Qubic’s uPoW utilizes its computational power for productive AI tasks such as training neural networks. 
In simpler terms, Qubic is decentralising the sourcing of AI computational power by moving away from the current paradigm where innovators are limited to the hardware they own or have rented from big tech. Instead, this L1 is tapping into its network of miners which could run into the tens of thousands to provide computational power. 
Although a bit more technical than leaving big tech to handle the backend side of things, a decentralised approach to sourcing for AI computing power is more economical. But more importantly, it would only be fair if AI innovations would be driven by more stakeholders as opposed to the current state where the industry seems to rely on a few players. 
What happens if all of them go down? Make matters worse, these tech companies have proven untrustworthy with life-changing tech advancements. 
Today, most people are up in arms against data privacy violations, not to mention other affiliated issues such as societal manipulation. With decentralised AI innovations, it will be easier to check on the developments while reducing the cost of entry.  
Conclusion 
AI innovations are just getting started, but the challenge of accessing computational power is still a headwind. To add to it, Big tech currently controls most of the resources which is a big challenge to the rate of innovation, not to mention the fact that these same companies could end up having more power over our data – the digital gold.  
However, with the advent of decentralised infrastructures, the entire AI ecosystem stands a better chance of reducing computational costs and eliminating big tech control over one of the most valuable technologies of the 21st century.
