Harumi was the grandmaster's heir, not Hanzo. She was being trained to lead her entire life and was actually really good at it

Hanzo's mother was Shirai Ryu by birth, with her family being Shirai Ryu pretty much from the founding, but his father never was. His dad met his mom through Osamu (Hanzo's uncle on his dad's side) when he joined the Shirai Ryu

Their compound is on an uninhabited island halfway between Hokkaido and Honshu which has a volcano that thankfully doesn't go off too regularly, but there have been a few scares.

The Shirai Ryu were initially a splinter group that broke off of the Lin Kuei. Their founder saw the path the Lin Kuei was taking towards the clan we see in mk9 a few centuries before canon, and left, taking his apprentice and a few like minded warriors with him. for the first half century of their founding, the Shirai Ryu welcomed any defectors from the Lin Kuei with open arms.

Canonically, the Shirai Ryu give weight to family lines, with mk11 young scorpion saying that the new Shirai Ryu is worthless without it's original bloodlines, and its the families of these founding warriors that he's talking about, and these families have a hierarchy

The founder and his apprentice are the highest ranking families in the Shirai Ryu, with Harumi being a direct descendant of the founder and thus the heir to the grandmaster title. The apprentice's descendants are usually the grandmaster's right hand/most trusted, but don't have a fixed position beyond that. There are three warriors that came with them initially, so their families are the next highest rank, and then 4 defectors came to the Shirai Ryu during those 50 years, while 5 other families from around Japan also joined, so those families are the next highest. Any families that joined after that are considered newcomers even to this day

This next hc is inspired by convos with @nightmarerodent: Hanzo's moniker prior to his death was Sasori, which means scorpion, and it is not a name unique to him. Sasori was a rank/class of warriors that all trained with the Rope Dart and specialized in 1-v-many combat. Sasori were meant to be skilled enough fighters that they could be sent to take down many opponents singlehandedly, with rumor having it that a single Sasori could easily best 15 men. Takeda is a Kumo (spider) class warrior, (he was originally meant to have Spider as a code name and have mastered 8 forms of bladed combat) which are specialize in bladed combat, but are also intended to be a Jack-Of-All-Trades type warrior, with a lot of skill with different weapons.

Other Classes include: Mozu (I'm told this means shrike) who use spears, Ookami (Wolf) who specialize in group combat and only ever work in groups (usually 3-7 people), Inoshishi (I'm told means boar) which are a battering ram-esque class that specialize in the application of brute force and raw strength specifically for the purposes of breaking down the defenses of a fortress, and Koumori (Bat) which specialized in infiltration and stealth as well as being spies when needed

Due to having their compound on a volcanic island, a large portion of the compound is actually underground, in bunkers that would be safe from any eruptions which might occur. A lot of their important texts and relics are kept here as well

They had a thing called Honors, which was essentially a mark that a warrior could be given, usually on their clothes, that marks a way in which they distinguished themselves. Think a cross between the purple heart/silver star/victoria cross and a knighthood. These can be earned through extreme valor or dedication on a mission, or they can be earned through contributions to the clan's knowledge base (ie inventing a new combat technique or discovering a new treatment for certain injuries)

I've got some more ideas, but those are still cooking so I'll leave it here
