When the “future of work” comes up, one of the first conversations is usually about hybrid or remote work. But, according to PwC’s US Remote Work Survey, the “new normal” includes work-from-home opportunities. You can successfully manage a hybrid or fully remote workforce. While some managers and employees are entirely content to abandon the office space, others prefer a hybrid workforce with employees rotating in and out of offices as needed. In short, flexibility is the key to the future of the hybrid or remote workforce. But hybrid and remote work isn’t all sunshine and rainbows. There are inherent challenges and trade-offs when managing remote employees vs. in-office employees, and preparing for the shift to more remote work takes some strategy. How Things Have Changed for Managers in a Remote and Hybrid World When the pandemic hit, businesses had to adapt quickly to continue operations in the wake of lockdowns and employees’ fears. However, many were able to make this shift quickly and with minimal hiccups, eventually proving that remote work could succeed. The Learning Curve Remote work did come with some learning curves, however. The structure of day-to-day operations went AWOL. There was less delineation between workday start time and end time. Without the “9 to 5” structure in place — boundaries for both employees and employers were easily crossed. The Employee Balancing Act Employees had to balance home and family requirements, such as caring for their now home-schooled children, dogs barking during a Zoom conference call, or managing multiple family members working in the same household with the workload, meeting schedules, and deadlines. Communication Communication modes also shifted – what was once an office meeting became a video conference call, an email, or a chat on Teams or Slack. Virtually every aspect of the job was new and different, leaving managers feeling less prepared and less confident in their roles. In addition, managers lost their most effective mode of communication and in-person check-ins, increasing the chances of frustration and miscommunication that occurs when there is less face-to-face time. Common Challenges of Remote Work A remote workforce typically means fully remote, 100-percent work-from-home employees, while a hybrid workforce integrates both in-office work with at-home work. The breakdown of in-office vs. at-home work may vary according to the needs of the business. Finally, both employees and managers may struggle with distractions, such as children at home, taking care of housework like laundry or preparing meals, or simply ambient sound from a television, traffic, mail delivery, etc. While it’s important to note that most employees feel more productive in a remote or hybrid environment, the distractions at home can impact productivity. Without the ability to observe and supervise employees in an office environment, some managers may be concerned that employees aren’t working hard enough, leading to micromanagement. The concerns about employee productivity at home has been assuaged following the pandemic, not to mention that employees experience poor mental and physical health effects from being micromanaged. They may also think that their managers are being unsupportive or distrustful. For example, you could say that videoconferencing is required for daily check-in meetings, but an instant message on Slack is preferred for urgent or private communications. Communication Will be One of Your Most Complicated Issues With Hybrid Employees In addition, both you and the employees should have an understanding of the best communication channels and times to connect during the workday, especially in asynchronous environments. For example, you may be available for Zoom meetings or phone calls later in the day, but prefer texts early if there’s an urgent conversation. You also need to monitor and supervise the communication between employees and teams to ensure they’re all sharing the information they need to. Of course, miscommunication can happen in virtual workforces, but clear manager communication regarding expectations can minimize communication mishaps. Provide Options for Employee Contribution Remotely As mentioned, some workplaces require set hours for all employees. However, it’s good to offer flexibility on how, when, and where an employee works if you can. One of the significant benefits of work-from-home models is that employees have more satisfaction, better productivity, and better work-life balance with more control over their schedule. For example, an employee may be more productive early in the morning before the kids get up, or a creative type may prefer to work in the evening (as many do). SDRs and BDRs can make upwards of 150 calls a day and sometimes have to deal with getting hung up on by prospects. It’s a tough job, but it can be really exciting when the opportunity strikes to have that conversation. That said, SDRs and BDRs have the same goal: Qualify their prospects, and if all are in agreement, book them a meeting with an AE. Solutions Engineers Solutions consultants (SCs) or solutions engineers (SEs) are less common and often associated with more technical things. The role, however, is not uncommon in SaaS sales. SEs typically focus more in the trenches with sales representatives (sales reps) or AEs. They build up the demo or proof of concept that’s presented to whoever the decision makers are. SEs are usually brought in when there’s already been a connection made and take them from their initial interest to a deeper dive to discover and understand their goals and challenges. Support Roles within a Sales Organization Now, let’s go behind the scenes of the sales world: The support roles. Sales Operations Sales operations (sales ops) tend to work like the engine of the sales organization—they keep the revenue team running. Without sales ops, the sales train will fall apart and malfunction. Nobody wants that! On the data end of things, sales ops looks at where the sales team is trending, what they’re currently doing, and if there’s anything that needs improvement. The rest of the role focuses on tech stacks. Sales ops aims to ensure that all the different tech tools used by the sales team are used in a way that talk to one another. In a sales ops role, you have to be strategic and think about the go-to-market strategy that best fits the company. It’s not uncommon that sales ops also have to know the finance numbers as they can take part in the budgeting, spending, and ROI. Sales Enablement Another critical support is the sales enablement role. By working with sales leadership, sales ops, and the marketing team, they take a look at what skills sales reps have or what skills they don’t have that they’ll need to succeed. Should You Really “Upgrade” to Broad Match + Smart Bidding in Google Ads?
Google is constantly pushing the use of broad match paired with Smart Bidding. It even goes so far as to say you “upgrade” your keywords to broad match in recommendations, which I think is dangerously misleading for less experienced advertisers. Upgrade, eh? 🤨 I’ve been in the paid media industry for well over a decade now and while I think there are some instances where broad + Smart Bidding can work, there are a lot of other things I would rather you do first. So in this post I’m going to share two tactics to try instead of broad + Smart Bidding as well as tips and considerations should you decide it’s the right option for your account. But first, a quick refresher on keyword match types. Quick overview of keyword match types Over the last few years, there have been a number of changes to Google Ads keyword matching. We got a new one… functionalities changed…we lost one… It’s been a wild ride. So let’s get caught up with the lay of the land on Google Ads keyword match types as of now. The image above is from Google and gives some examples of what each keyword match type would match to. Exact is the most restrictive of the match types, even if it’s no longer truly “Exact” (one of the functionality changes I mentioned earlier). Phrase is the second-most restrictive, but will match to a number more things than Exact. If you’ve been in this space for a little while, it’s important for you to know that Phrase now encompasses much of the same matching qualities that Broad Match Modified did before it was removed. RIP. Broad, clearly, has the widest reach of all the types listed here. And boy howdy does it match to some serious doozies out in the real world. Broad match has its benefits, but it also opens your ads up to show for queries that aren’t relevant to your targeted keywords, which can result in a lot of wasted spend on clicks that don’t convert. Speaking of wasted spend, find out if you have any with the Free Google Ads Performance Grader 😎 Two strategies to try before using broad match + Smart Bidding Like I said, Google has made claims that broad match has improved and that when paired with Smart Bidding, can reduce the need for using other match types—but if you’re just learning to run Google Ads, I recommend starting with these two strategies first. 1. Start with phrase and exact match By far my preferred strategy with search campaigns is to use phrase and exact match keywords to target folks searching for things that are relevant to my clients. Here’s an example of an account I have that’s trying to advertise medical payment solutions. These queries were all generated on broad match keywords and they just….well, they suck. Plain and simple. So for this reason, I’d love to see each and every one of you give Phrase and Exact match keywords the old college try before even thinking about dipping into Broad match. But if you’re not seeing traction with these match types, there’s another thing you can do. 2. Use Dynamic Search Ads I’ve always had a soft spot for Dynamic Search Ads (DSAs). If you’re not familiar with them, DSA campaigns function off of your website rather than keywords, but are still search campaigns. You simply provide your website or a bulk upload of pages and then Google will create and serve ads to users who are searching for items that are closely related to the content on your webpages. While these campaigns still rely on Google to make some keyword decisions for you, I’ve found that, on average, the queries they match to are far more relevant than those of broad match keywords. The only issue with DSA is that sometimes it can be hard to find scale with these types of campaigns. So be ready for that to be an outcome. If you do opt into broad match + Smart Bidding… If you’re not finding scale with either the more restrictive match types or DSA, it might be time to bite the bullet and use Google’s pet strategy. But before you do that, there are a few things you should consider or do before launching. 1. Make sure you have enough conversion data (and with the right conversion actions) I haven’t paid as much notice to the Smart Bidding portion of the strategy in this post. Well, this is it’s time to shine. Automated bidding is great, but it’s a machine. It’s only going to be able to perform if it has enough data to learn on and infer user interests. If you’re not hitting a minimum of 15 conversions per month on the desired conversion actions you want for this effort, this strategy could be tough to pull off. Ideally, you’ll use other tactics to find more conversions before rolling this out. One such strategy could be to shift what your call to action is or to use custom conversion action sets for a campaign using broad + Smart Bidding. If you’re able to combine a number of conversion actions to reach the minimum, that could be a great way to ensure you’re feeding the bidding strategy and getting the results you need. 2. Be proactive with negative keywords Given that broad match will match to…just about anything, it’s imperative that you take the time to add in some logical negative keywords to your campaign before getting started. There are plenty of places you can find these: Search query reports from active campaigns Account-level negative keyword lists Google Keyword Planner Just spend the time to add in terms that you KNOW will show up and aren’t a good fit to save yourself the headache of adding them after they’ve already cost you money. 3. Review search queries on a regular basis If you followed the steps above before you launched, then you’re starting off on the right foot, but that doesn’t mean your job is done. There are still plenty of things you can and should do after launch to make sure you’re getting the most of your strategy. I hope by now I’ve hit home the fact that Broad match is truly broad. Make sure you’re not letting it go completely nuts and set up a regular task to review queries. This could be as often as every day for the first week, then bump back to twice a week for a bit, then once a week, then you can likely do it once every couple of weeks to a month after that. But this job will never be done. 4. Monitor lead quality For ecommerce stores, PPC lead quality won’t apply since a sale is a sale. But for lead generation companies, not all leads are created equal. Be sure to have the leads generated from this campaign tagged in such a way that you can evaluate their quality later down the line. It’s one thing to find a new source of lots of leads, it’s another altogether to find out six months later that all of them were a terrible waste of money. 5. Set bidding restrictions to start Whether you’re using the Maximize Clicks or Maximize Conversions bidding strategy, start off with some general guidelines and maximums to control how much you pay for each click or conversion. These can be set up in the bidding strategy section of each campaign or shared bid strategy. As time goes on and you see good performance, you can likely relax these controls, but start off conservative and ease the reins as time goes on. 6. Start with conservative budgets Just like bidding, you can set a daily cap on your budget for this campaign. Start off small, get some performance (and new negative keywords) under your belt, then expand once you see some positive trends. ‘Remember, Google can charge up to twice your daily budget if it thinks it’s going to get conversions, so don’t be surprised if it does so. Be smart about using broad + Smart You can probably tell by the tone of this post that I’m not the biggest fan of using Google’s favored Broad Match + Automated Bidding tactics in campaigns. Maybe I’m just getting old, or maybe I’ve always been a curmudgeon. Either way, this post has hopefully given you some ideas of things to do before you get to that strategy, but also tips for how to make it work in your favor if you decide to go down that path. Is Google’s Ranking Algorithm Really That Complicated?
It’s easy to take Google for granted. Most of us conduct searches every day, and some of us conduct dozens or hundreds of searches every day. Whenever we conduct a search, we’re instantly greeted with hundreds to thousands of relevant results that all offer information or destinations we need. It’s so simple, so intuitive, and so easily available that we don’t much think about what’s going on behind the scenes. But if you’re in the search engine optimization (SEO) industry, you know that there’s a lot going on behind the scenes. And if you want to take advantage of Google’s algorithm to rank higher and generate more organic traffic, you need to have at least some understanding of how Google’s ranking algorithm works. Therein lies the problem, and a massive challenge for most SEO newcomers. As almost any SEO expert will tell you, Google’s ranking algorithm is extremely complicated. But is it really as complicated as they say? And either way, how can you understand it better? Google Search Algorithm Transparency Google wants to build the best technology in the world. There’s no hiding it or denying it. But Google isn’t necessarily interested in making sure that everyone understands exactly how that technology works. The company is notorious for keeping its core search algorithm shrouded in secrecy. It does not officially publish the algorithm, but it does give hints about how it works. Why the secrecy? There are a few good explanations. For starters, their search algorithm is proprietary, and they don’t want other people copying exactly what they’re doing. This is a basic business fundamental that shouldn’t be surprising to anyone reading this. But it’s also important because search optimizers often look for the quickest path to rise in rankings and generate more traffic, sometimes at the expense of their users. Because Google wants a reliable user experience, with consistently authentic and trustworthy results, it doesn’t want the full information on how its ranking algorithm works officially disclosed. Because of this, it’s almost impossible to say exactly how complicated Google’s ranking algorithm is – because we’re probably never going to have eyes on it. Google Ranking Factors and What We Know Let’s focus on what we do know. Because of Google’s lack of transparency, we can’t say for absolute certain how Google’s search algorithm is coded or how it works. But by running our own experiments and gathering data, we can put together a list of Google ranking factors. The process goes something like this. Using a variety of tools, we can figure out which websites and which pages are ranking for which keywords and queries. We can study correlations, rule out certain possibilities, and eventually narrow down a list of factors that are likely responsible for allowing a website to rank highly. There are some issues with this. Most notably, it’s hard to separate correlation from causation. For example, we know that web pages that have high rates of user engagement, as indicated by factors like time spent on page, are more likely to rank highly – but is this because Google preferentially ranks pages with that factor? Or do people naturally spend more time on page because the page ranks as highly as it does? The safe play is to optimize for all correlative or causational factors we can find, ultimately positioning your website and your pages to rank as highly as possible. The problem is, there are literally hundreds of Google ranking factors. Some of these are more important than others, and some of them are trivially easy to accomplish – but this is still a massive list that’s difficult to parse, especially if you have limited experience in this field. Starting With the Basics That said, many of the ranking factors we understand can be consolidated. For example, there are individual factors for the presence of keywords in different header tags and in different places throughout your body copy – but this can be effectively summarized by saying it’s important to include relevant keywords throughout your content, especially in areas that users are likely to notice. If we zoom out far enough, we can effectively boil down Google’s ranking algorithm to two main factors: Relevance. Relevance is simply a measure of how appropriate a web page is for a user’s query. Is there content on this page that answers the user’s question? Is the keyword or phrase used by the user present on this webpage? Authority. Authority is a measure of how trustworthy or how competent the source is. If Google finds thousands of results that are hypothetically relevant, it wants to preferentially select the results that are most likely to provide reliable, trustworthy information. You can achieve more relevance and more authority by focusing on the following: Onsite technical optimization. How well is your site technically optimized? In other words, how is your website built, coded, and arranged? Technical optimization means making sure your website is easy to crawl and discover, while also making sure it loads quickly and efficiently for users, providing the best possible user experience. It means making sure your website is secure for users. It means optimizing your website for mobile devices. It means optimizing your site for loading speed and dozens of other variables. Onsite content. What kind of content do you have on your site and what is the quality of that content? Websites with in-depth, trustworthy content consistently ranked better than websites with no content or bad content. The relevance of your content also matters; onsite content is your best opportunity to optimize for specific keywords and phrases. Offsite content and links. You’ll also need to think about your offset content and links. This is another opportunity to optimize for relevance, but links themselves are indispensable for building your trustworthiness and authority, as sites with more inbound links tend to be more authoritative than others in a predictable, measurable way. Additional Google Ranking Factors for Complexity After reading this simplistic breakdown, you might breathe a sigh of relief that you have Google’s ranking algorithm figured out. But remember, there’s a lot more complexity lurking beneath the surface, and it goes beyond even the most comprehensive lists of ranking factors. Semantic search. Google no longer considers keywords in isolation, or in strict, one-to-one relationships. It now uses semantic search, understanding the context and meaning of keywords and phrases. It makes it much more difficult to optimize for specific phrases using old school techniques. User behavior. To what extent does your behavior play a role in search rankings? We can make estimates based on measurements, but it’s hard to determine how much of this is correlation and how much is causation. Personalization. Optimization is all about helping users find what they’re looking for. That’s why Google employs many tools to personalize search results. Based on your location, your profile, and even your search history, you may end up seeing very different results than someone else searching for the same keyword phrase. Ongoing changes. Google search is not a stagnant entity. It’s constantly changing, with new updates, user interface tweaks, and more. As such, the half-life of knowledge in the SEO industry is relatively short. Industry-specific variables. Not all industries are treated exactly the same by Google’s search ranking algorithm. Certain industries require additional strategic considerations – and certain industries simply have a harder time ranking than others. Machine learning and AI. In recent years, Google has attempted to automate as much of its search engine (and as many search engine updates) as possible. Its primary way of doing this is by incorporating machine learning and AI algorithms to better understand user search behavior and automatically apply updates based on what they learn. Because these updates sometimes happen in a “black box,” it’s impossible to understand all the minute details – even for the engineers that designed them. Google’s Algorithm is Highly Complex So what’s the bottom line here? The truth is yes, Google’s ranking algorithm is extremely complicated if you’re judging it based on its raw sophistication. But if you’re looking at practical outcomes, it’s easy to summarize some of the “broad strokes” ways that Google operates. In the span of this short article, we’ve covered many of the basics, and with a few hours of follow-up reading, you can probably understand most of the elements of how Google’s ranking algorithm works. But thanks to automated AI updates, even Google’s top engineers probably don’t understand everything about it – and that’s perfectly okay. Your Startup Probably Doesn’t Need Funding – and Here’s Why
Ever wished your teachers had taught you money skills? As the proud father of a two-year-old boy, I hope one day to teach him how to manage money so he needn’t worry as much about it as I did when I first started earning. Your parents may have been very smart with their money — but years ago — parents didn’t talk about money. Parents used to believe that the school system covered the information about financial endeavors. Not so. You probably never learned what to do with your dollars until much later in life. Then, you’d earn the money and buy the stuff you liked, i.e., comics, books, music, food, and so on. We have all been there, done that. The Proud Owners of a Startup Today, as the proud owner of a startup, you’re probably much better at managing your money. You’ve survived the tough times to know what young people learn too late. But your biggest test of that financial insight is yet to come. Will you be ready? Sometime in your future, an investor will offer you money in return for equity. You might even ask for it. While investors can seem like a solution to countless problems you encounter as a founder, don’t be too hasty to start eating from their hands. The cost of the money you receive may be more than you’re willing to give. Investors Want a Quick Return One, are you mentally and logistically prepared to accept funding? To delight your investors, you need to spend their money and earn them a return – fast. It might take the experience of growing and exiting two or even three startups before you know how to do that. Secondly, just how badly do you need that funding? In this article, you’ll learn how bootstrapping makes you a better business – a leaner, smarter, more agile company that can roll with the punches. Would you sacrifice those enduring advantages for a lump sum? Hold All of Your Questions — You May Not Need Funding Don’t answer just yet. Let’s take a deeper look at why your startup probably doesn’t need funding. Knowing what you give up in return for investor dollars could help you discern when to accept an investor’s offer and when to say no. Mo’ Money, Mo’ Problems There’s a reason you don’t give a child your credit card. They don’t know how to make that money work for them and will instead succumb to impulses and instant gratification. Add a spending deadline into the mix and you might as well have set your money on fire. I had plenty of offers to fund my previous businesses. One in particular from a famous VC in Silicon Valley. I turned them down. Why? Because frankly, I was in my mid-twenties and didn’t have a clue what I’d do with the money. Pimp out my office? Hire a bunch of new staff? I wasn’t interested in that stuff. I cared about sustainable growth. Stacking costs early in your entrepreneurial career makes you vulnerable to failure. I wanted the freedom to fail and learn from my mistakes because I knew it would make me a better entrepreneur. Once Your Accept Funding — The Stakes Increase But once you accept funding, the stakes increase. Your failures become your investors’ failures, and that’s a lot of pressure. The clock starts ticking as soon as the money lands in your account. You might have 18-24 months to scale before you run out of money and goodwill. Cards on the table, I raised funding for my latest business, MicroAcquire – a platform for acquiring and selling startups. I’ve built and sold three startups now and finally feel confident I know how to spend investor dollars. I’m not against funding in principle but raising it too soon. Before you raise money for your startup, and I mean serious money, not a little seed or friends-and-family round, consider how you’ll spend it. If you can’t think of a strategy that results in growth and returns for your investors, you might as well not raise it in the first place. Who Ate All My Pie? I bet you’ve courted a few investor offers. It’s a good feeling, isn’t it? Like validation. A growing, profitable startup smells like freshly-baked pie to an investor, and they might offer you an eye-watering sum for a slice. Your pie might be small now but in five years? Who knows. Only two things will happen to your startup in your lifetime: someone will acquire it or it’ll fail. I’ll assume you’re planning on the former. When your life-changing exit happens, do you want to take home the lion’s share of the proceeds? Then you need to retain the lion’s share of equity. Bootstrapping Minimizes the Number of People Cashing in on Your Success. Your employees and cofounders deserve their stakes since they’ve helped you scale to an exit. But – rightly or wrongly – you might feel differently when dividing funds between investors. The more people you grant equity to, the more complex your payday. Will your market-driven valuation still achieve your exit goals once everyone (including the taxman) takes home their slice? If you’re in a rush to sell, will your investors allow you to accept less than your valuation? Bootstrapped founders don’t have these concerns. You control the most equity, you decide when to sell, and you have greater room for negotiation (since you need please yourself and your staff only), increasing your buyer pool. That alone could be worth saying no to funding. Keep Others’ Hands Off the Tiller Your startup began in your brain. A little seed that germinated into something with purpose and potential. You nurtured that seed into a sapling, then a bush, and now a sprawling, verdant tree. No one knows your business better than you, and no one cares more about it. But imagine someone telling you what to do with that labor of love you began from your dorm, study, or spare room. You might not realize how attached you are to your business until someone — a stranger — tells you you’re doing it wrong, to cut this and add that. Before investment, you survive or thrive under your own steam. You’re lean, agile, and responsive to external changes, ready to test a new idea or head in a new direction. That’s the joy of running a business: You’re under no one’s yoke so are free to do as you please. Startup Team Funding It’s the difference between hedging and betting everything on a single horse. When investors fund your business on the condition you tie your goals to theirs, it may deny you the flexibility you need to survive. If you make a mistake, they lose their investment but you (potentially) lose your shirt. Imagine squandering a million dollars to rush a product or service to the market only to realize your customers don’t want it. You might recover, sure, but at what cost to your reputation? Consider what you would do with funding before an investor offers it. Plan for investment early as you would plan for acquisition. Where do you want your company to be in five or ten years? Will raising funding now help or hinder progress to that goal? When the Tap Runs Dry, What’s Next? One of the great things about bootstrapping is that when money is tight, it forces you to think creatively, to come up with ingenious plans and solutions. Money makes things feel easy, but it can be a false economy: What’s the point in growing revenue if it doesn’t come with profits? Bootstrapping forces you to squeeze the best returns from the smallest budgets. It teaches you to grow sustainably. Think of it as a training ground: Once you’ve spent years analyzing data, experimenting, and learning what works, you’ll develop a much better plan for investor funds. A good analogy is that of the person born wealthy and the person who worked for it. Both might run out of money one day, but only one will know how to regain their wealth. Your most sustainable source of funding is your customers: Please them and the rest will follow. Now, let’s return to the question at the beginning of this article: Would you sacrifice these benefits to raise funding from investors? I hope, now, you have a general feeling one way or the other.
