This is I think, my best prep tip as a DM:
When the players are about to visit a new town, pre-generate several NPCs who fit the demographics of the town, but don't give them jobs. Your town is Mostly human, with a number of halflings and gnomes? Make a list that's mostly humans with some halflings and gnomes mixed in, with names that match the vibe you're going for and maybe the barest description + a quirk of some sort.
So the list would look something like this:
Ophelia Bracegurdle, older Halfling woman who laughs a lot
Norabecka Johnson, a young human woman who seems tired
Geraldofinio Babblecock Nimsy, gnome gentleman who takes pains to maintain a fabulous mustache
Etc.
Then, when the players are like, "Can I go to the blacksmith?" You look at your list of NPCs and the one at the top is Ophelia Bracegurdle. She's your blacksmith now. Then they want to go to the tavern, where Norabecka is the innkeeper and Geraldofinio is a patron having a drink at the bar. He's using a straw so he doesn't mess up his mustache.
If they had gone to the inn first, Ophelia would have been the innkeeper with Norabecka as the patron, and then Geraldofinio should have been a blacksmith with some sort of mustache guard to keep the sparks off.
Making the list ahead of time doesn't take much time, and you can often re-use the people you never got to at the next town.
Your world will seem vibrant and interesting and like you have everything planned out.

Cheery came from Überwald, originally trained in the Guild of Alchemists, was thrown out when she blew up the Guild's council, and then got hired by the Watch to be its first (and for a long time only) forensic scientist. She found her first city friend in Angua, and as a result became the first openly female dwarf member of the Watch and, for that matter, of the whole dwarfish race. This caused a cultural revolution and a notable degree of unrest among the dwarfs. In reaction, many dwarfs are finding that their 'sons' are dabbling in make-up and heeled boots; indeed, are beginning the journey to "coming out" (this is really not too far-fetched a comparison) as female thanks to her.
Angua is a werewolf, from a noble werewolf family in Überwald. She has a reliable nose and can track any thief, killer, or miscellaneous miscreants. She is constantly on guard against her animalistic instincts. She strives to be a vegetarian (at least in human form) and pays for the chickens she eats as a wolf, because animals don't. She has occasional dog-like habits and problems; she finds Mr. Fusspot's squeaky bone toy hard to put down, for example, and has both a bed and a basket in the place where she lives.

Detritus is the longest-serving troll member of the Ankh-Morpork City Watch. Before getting this job, Detritus had been a splatter (like a bouncer, but with more force) at the Broken/Mended Drum. During the Moving Pictures Craze, he got involved with Ruby, who wanted him to better himself; thus his change of careers. He is very well-versed in patiently questioning suspects, training new recruits, and Being Tactful. He wears adapted battle elephant armor and carries a 2000-lb-draw siege crossbow (the Piecemaker) as a hand weapon.

Reg Shoe is a zombie, who didn't let his death during the Glorious Revolution stop his zeal for the betterment of people's circumstances. After returning as a zombie, he became a dead rights activist, and used to complain about (among other things) the Watch treating undead citizens unfairly. To help matters, Captain Carrot offered him a position in the Watch so that he might give insights on how matters can be better handled; ever since then, Reg has done his job both being a policeman and a spokesperson for the undead.

Ankh-Morpork's One True King All Around Good Boy, Carrot "Head-Banger" Ironfoundersson is a human brought up by dwarfs and then further up by humans. Carrot genuinely thinks everyone is a decent and good person in their heart. And oddly enough, people find themselves not wanting to disappoint him in that. If anyone else tried it, they'd be a smear on the cobbles - but Captain Carrot has krisma.

Dorfl is a golem who owns himself - his chem isn't a list of magic words, it is his ownership receipt. He chooses to work for the Watch, reasoning that there is no better job for someone who loves freedom than to be a Watchman. Immensely strong and fiercely logical, he is a boon to the Watch and a terror to criminals throughout Ankh-Morpork.

Nobby once faced disqualification from the human race for shoving. A former Ankh-Morpork street urchin, he can sidle and ooze his way into anything, and will steal any small items that the owner might not know are gone that he can get his grubby hands on. Once accused of being an Earl based on some ring his dad had ""given him"", he was glad that he never told anyone about the tiara, coronet and three gold lockets. Has surprising relationships to women and his own female side.

Reg Shoe is a zombie, who didn't let his death during the Glorious Revolution stop his zeal for the betterment of people's circumstances. After returning as a zombie, he became a dead rights activist, and used to complain about (among other things) the Watch treating undead citizens unfairly. To help matters, Captain Carrot offered him a position in the Watch so that he might give insights on how matters can be better handled; ever since then, Reg has done his job both being a policeman and a spokesperson for the undead.
Errol was a freak by swamp dragon standards: his wings were about the same size as his abnormally large eyebrows, with a face like an anteater, a pear-shaped body and gigantic nostrils. He was given to Sam Vimes by Lady Sybil, and became a sort of mascot to the Watch. He couldn't flame or fly, and spent most of his time relaxing - until one day, he became as focused as a buzzsaw, and developed supersonic dragon-flight.

Little confused as to how Carrot ISN'T a big wukwuk. Making a prediction that it's going to end with Carrot vs Angua, with Cheery as a dark horse candidate because tumblr seems to love Cheery (rightfully so, second only to Mad Wee Arthur in my heart).
Yeah, I think I was underestimating his appeal in a very lesbian way 😅 Then again, if they both win this round, he and Angua will go up against each other in the semi-final, not the final! We'll see what goes down then!
