Now Luisa, I just don't see her as a villain at all, she's too inherently kind person for it even sounding convincingly. She would rush to the rescue with concern for her family even if she was free of duty, "Surface Pressure", lyrics and visuals, just confirm it. I've seen argument that she must hate her responsibilities, but she doesn't hate her relatives.
(Isabela, on the other hand, is an embodiment of powers of nature, which are not merciful in... well, nature, therefore she's only one I can see in villainous role out of all characters.)


Reminder that the contest isn’t just for the should have been villains it’s for villains who’s villainy is justified too, aka anyone who deserved to be a villain whether they got to be or not

Now, I don’t know about deserved, but in my opinion, Isabela is closest to befit a villainous role in such hypothetical scenario.
She becomes a successor of Alma and her reign is everything Alma can be accused of, just much worse.
But she is universally perceived as perfect being, even divine (because she’s one and only Madrigal to date with outright divine gift of creating life), who can do virtually nothing wrong whatsoever. Basically antipode of Bruno, who’s, while also among the most powerful in family, seen as harbinger of bad news at all times. So she, in theory, can do anything, commit any atrocities, and remain being venerated no matter what. Turn you into fertilizer if she wills, and nobody bats an eye, at bare minimum.
Naturally, she quickly starts to suspect that her impeccable façade simply blindfolds people, makes them unable to see beyond it and refuse to recognize her flaws and mistakes. And is it an effect of her magic or people are really like that, willfully at denial when they want to idolize something? She concludes, as much as she’s adored, it has nothing with who she really is behind the public image, and nobody is inclined to judge her as regular person without the rose-tinted lenses (and apparently, being seen for her genuine self was Isabela’s true desire in old version of story). She would try to test her people’s blind fanaticism, unleash a tyranny on the village and her family, and only make herself feared with reverence at best, but not ever truly loved as a person and not as a sort of deity. Really tragic kind of villainy.
Scene with forced (from both sides) apology between her and Mirabel hints as such perspective already. Mira sees Isabela from completely opposite angle from everyone else, and even then, she’s unable to recognize true admirable qualities of her sister and only sees her living an easy life of carefree elite. But she, at least, exhibits strong and genuine feelings that are opposite of ones idealized picture of Isa evokes in others. No wonder Isa appears to relish not even sincere remorse on Mira’s part, but reluctant and filled with disdain fake apology. (Which reveals how low her actual self-esteem must be, if even Bruno shows concern about making good impression on his little niece.)
For the record, Isabela has absolute right to be mad at Mirabel for being a reason her engagement ended in disaster: for it was none other but Mirabel who had greenlighted her marriage (in form of song!) behind her back, even before it was discussed by the heads of her and Mariano’s families at Antonio’s birthday.
But to be fair, Isabela is as much an enemy of herself as every other member of her family, for submitting to her destiny instead of making it herself with regard for prophecies merely as a guidance. Even if she was expected, by virtue of being firstborn in her generation, to be a primary heir and continue the line, it doesn’t seem she ever tried to discuss her own choice (then again, growing in tight knit community, she probably didn’t have a lot of choice in finding a best match, and seemingly one that available to her isn’t even bad by any measure, so she’s in better situation than say, Jasmin or Belle was). Entire arrangement just appears to be a product of expectations that were brewing for years, of two finest young people who seem a perfect match to become an inevitable thing eventually, and Isabela just took it for granted and never questioned until it seemed a sealed deal. Isabela for certain had noble intentions to help her family prosper in future, and probably would at least try to make it work, but it’d be still unhealthy and unfair for nice person like Mariano to find himself in strained unrequited relationship like that (poor guy, nobody seems to respect him or take seriously at all except Dolores). And to be fair, if Alma, an apparent perfectionist, was such hellbent on making choices for her children’s married life, then neither Agustín would have chances to become a spouse of next matriarch in line, nor Bruno would be able to stay unmarried for 20 years all up to his forties. (After all, one thing Alma would have wished for her children is to live happy with ones they truly love, something she had taken from her, so she appears just mistakedly projecting her own experience on these two kids who reminded her so much about herself and Pedro.) Which means, all of youg Madrigals did have agency after all, and nothing bad would happen if Isabela just allowed herself to be outspoken for her personal choices and wasn’t impassive in life-changing decisions.
It seems as time moved, people of Encanto increasingly became scared to jinx the miracle, and thus denied themselves of acting “against of destiny” and initiating changes, but I’m going on tangent here…

Sources of inspiration and references:
concept-art depicting Julieta’s room from the early version of story in which she was a weather magic bearer, and the brief shot of Pepa’s room (you can recognize the chair).


In concept art, Félix and Dolores are both depicted with instruments, it appears, while Félix plays only guitar, Dolores has mastered an assortment of them. Likely, it implies, Dolores got her gift as a legacy from her father’s side.

Pepa:
Soothing sound of raindrops against her cradle is what brings little Dolores peaceful nap and sweet dreams, so instead of lullaby Pepa conjures small raincloud that sings its gentle song for the baby.
Félix:
Even though Dolores, early in her childhood, has developed good ear for music, and that influenced her magical gift, it wasn’t one that manifested itself in performative form, unlike ones the rest of her family got. Because of that, her gift wasn’t most popular one, but also it made her struggle with sharing fascinating part of it – ability of hearing the music of nature, in and out of town, songs of rivers, mountains and forests. Eventually, with help of her musically inclined father, Dolores decided she can adapt it into her own music to share her wonder with people, and started learning to play and compose pieces. She excelled at playing guitar, harp and piano, among other instruments, and often provides entertainment for town’s festivals. She’s also a singer, albeit a rather shy one, and prefers for instruments to tell the stories instead of words and voice, but she likes to sing privately with her cousins and has written some songs with lyrics as well. There’s probably even some (rather personal and tender) lyrics she didn’t share with anyone yet, let alone with one who inspired it…

This specific adaptation of the fairytale is called "Vasilisa The Beautiful" ("Василиса Прекрасная"), if anyone wants to find it.

trying my hand at (re?)designing characters from another Soviet media. this time it's the Light-Blue Puppy (or just Blue Puppy) - a cartoon short loosely based on the Hungarian writer Gyula Urban's tale about a puppy bullied for his unusually-coloured coat; on the road to acceptance throughout the film he comes across various characters who either seek to exploit him, like the Black Cat and the Pirate, or, contrarily, seek his friendship, like the Sailor.
the film is rather known for its music and visuals utilizing unusual animation techniques. You just gotta see it for the visuals, man. It can be found here with English subtitles.

I'm aware of the theory saying that Dolores was trying to jeopardize the miracle on purpose, but I think what's going underappreciated is an amount of kindness of her character in canon, especially in circumstances of her receiving a prophecy that was about to set her for a hell of life if Isabela's engagement went successfully. I also think, while it's not on surface, it's refreshing to see for once rivalry between women not being portrayed stereotypically as them being at each other's throats (even if one-sided).
Also, she's Dolores (Delores is a villain from Beetlejuice Beetlejuice, and seemingly only one case of such misspelling of the name in culture).
