what's weird about the fantasy high drama is that like. it seems to me like people forget d&d is primarily a) a game you play with your friends and also b) luck based.

I mean it's fine to say that "nothing felt like a challenge" and "they just dominated everything and there weren't any stakes" but like. it's not as if they weren't up against huge threats. they lost the mall fight. the last stand was an onslaught of enemies. they fought a dozen dragons from an airship. the fights were hard. they're just really good. they've had very good dice luck in general this season and are all very high level and highly specialized. fig is gonna beat deception and performance checks. adaine's gonna figure out the arcana. riz is gonna succeed investigations. like. for some reason their strategical competence and wisely picked abilities are. a downside? a disappointment?

the thing about d&d that you need to remember is it's first and foremost a game. it's mostly random and it takes you down weird paths and you're playing to have fun with your friends. the dice are literally telling the story that it's their time, it's their year. they've struggled enough. they've trained enough. they're good at what they do. and in my post about the academic/domestic/personal stressors being the focus, d&d doesn't have any other system to work them out than rolling different skills. that's what d&d is. brennan set specific challenge levels for different tasks and the players strategized to prioritize which abilities they were strongest in. the challenges were there. and the players rose to them. they were both smart in their delegation of responsibilities and lucky with their dice rolls. of which, both are foundations of d&d.

Mary loves trucks and spent 20 years working for a multi-national vehicle manufacturer. In April 2020, she left the organization to start her own business. She has always had a dream to have a coffee shop and a deli. She has tried a few other entrepreneurial ventures. She had a store with repurposed furniture and a music theatre. She also had agencies selling construction supplies. However, none of these seemed to feel right with her.

A few days before lockdown Mary decided to take the plunge and she started a mobile deli. She lives on a small holding in South Africa’s busiest province and she has access to local farmers and suppliers. She developed a list of products to sell and she simply jumped in. It was a steep learning curve but the business took off within the first month.

She identified her target customer to be high income earners with sophisticated tastes. She created a list of products that were expensive and high quality. This worked very well and her customers were extremely happy with her offerings. In the early lockdown, citizens could only leave the house for food or medication. The emptiness of the streets was shocking for her when she was delivering to her customers. It felt surreal with no cars on the streets.

Her turnover was higher than she ever imagined it would be. She was able to pay off her car and she was also able to pay her rent in full which was something she has struggled with in the past. She typically pays when she can but now is able to pay her rent regularly. Mary’s passion for her work was obvious when talking to her and it’s clear that she loves serving her clients and supporting her suppliers.

Mary has faced many challenges in her life. She was married in the past and she never felt good enough. Her husband treated as if she was an inferior person and over time, she started believing it. In her corporate days, she received free trips as recognition for her hard work, but it was difficult to enjoy the trips as her husband put her through emotional hell with the guilt of going away.

She remembers a day when he was speaking to her in a way that was emotionally abusive. She walked outside and it felt like she was slapped with the awareness that she’s worth more than that. In that moment, she knew that she had to get away from him. It wasn’t easy for her to do this because he is a dangerous man. He made threats on her life and on the lives of their children. She made plans to escape from him while she waited for the perfect opportunity. She packed bags of clothes and hid them in the car and hid spare keys in various locations that she could access on a moment’s notice. She suffered so much stress that she lost 20kg when she moved out. Without his financial contribution, life has been tough but it was well worth the effort of getting him out of her life.

She realized that she has been putting off her dreams and had this ‘one day’ thinking which isn’t very action oriented. Mary told me that the subconscious never sleeps. When our energy reflects that we don’t deserve success and money and we live in a scarcity mindset, it’s impossible to shine.

Mary is an optimist and she has a special gift of thinking outside of the box. She is a natural entrepreneur and gaining the experience in a large organization set her up for great learning. Mary said, “It’s a matter of seeing the gap.”

In the spirit off entrepreneurial experimentation, she tried something else in her deli business. She created a budget-friendly list with the thinking that people might have lost income during the pandemic. This strategy backfired. She used a different supplier with cheaper produce and her customers did not respond well. This showed her that her original niche market was correct and she resumed her original strategy to serve her ideal customer. She realized that her market is the high-income earners. This was not a mistake but rather an opportunity to gain greater insight into who she is serving and what they want. Customer feedback is critical and Mary is excellent at listening to her customers and responding to their needs.

Mary was raised in a way that receiving was not encouraged. She has realized that it is a process to learn to receive. In her book, Rising Strong, Brené Brown writes that there is a certain power and control in giving and that it takes courage and vulnerability to receive. She writes, “When you judge yourself for needing help, you judge those you are helping. When you attach value to giving help, you attach value to needing help.” I can relate to Mary’s experiences as I have also struggled to receive. I’m trying to teach my children that it is an act of kindness to receive from others since it feels wonderful to give and we would not want to take that experience away from those who want to help us.

Mary’s daughter is a strong ice hockey player and was invited to Bulgaria a few years ago. With Mary’s income and being a single mother, there was no possibility of affording the airfare and accommodation. It broke her heart because she wanted her daughter to have this experience. She decided to overcome her past difficulties in receiving by setting up an online campaign where people could donate. She received money from so many kind people, one person donating R10 000! If she’d know who they were, she would have talked them out of it. But she does acknowledge that it feels bad when we are not able to give.

She has done an incredible amount of personal growth. She places sticky notes everywhere in her house containing affirmations. She is also intentional about her thinking. The psychologists call this ‘metacognition’ – the ability to listen to your own thoughts. I always tell my clients and readers that the starting point for any form of growth is awareness. Once we get into the habit of hearing what we think, we can start to shift thoughts and beliefs that are not so healthy. For example, if you realize that you are really unkind to yourself, you can develop the skills of self-compassion to reduce stress or if you realize that you are procrastinating or avoiding something, you can start to understand why and to address any issues within yourself that hamper your performance.

Mary is proud of her high standards and her drive and ambition. She has seen people around her struggling to show the same level of commitment towards their goals. She has not always been able to appreciate her strengths but she is on a journey towards self-love.

She told me about an author Mike Brescia who inspired her. He was homeless and an alcoholic and he went to seek shelter in a bookstore. He read book on self-improvement and he made classical music containing affirmations. He repeated to himself many times that he was the best salesman in the world. The bookstore asked him to sell books and he became an outstanding salesman. This book was the catalyst she needed to shift her thinking patterns and to use affirmations to move her life forward.

She loved Tim Ferriss’ book, The 4-Hour Work Week. He writes about having a morning ritual which she employed and adapted to fit her own life and routines. She journals almost every day and in this way, she releases things that are troubling her so that they don’t get in the way of what she plans to achieve. There is a lot of research supporting the positive effects on mood and happiness through journaling.

One of the most influential practices in Mary’s life is a regular gratitude practice. When she feels grateful for something, she expresses it out loud in the moment to acknowledge her blessings. She identifies three things each day that she is grateful for and three things that will make each day great. Each night at bedtime she says a thank you prayer for anything good that happened in the day.

It’s clear that Mary has made a conscious effort to be happy and to focus on the good things in life, all at a time that many people found enormously stressful. Operating this way is not only for natural optimists. In fact, Martin Seligman, one of the key founders of the positive psychology movement, wrote the book Learned Optimism to train his pessimistic nature to look for the positive. Mary says that it’s the law of nature that when we plant a seed, something comes up. So, what we are planting had better be good.

I asked Mary about how the lockdown and pandemic have affected her life. She had to make some big decisions that were not easy. Mary did not have Wi-Fi at her house so she sent her daughter to stay with a friend for the lockdown period. This allowed Mary to work very hard and for her daughter to have some company and some fun. It also reduced Mary’s costs for a period. She missed her terribly, however and was incredibly happy to have her back home again.

Mary’s sleep has improved since leaving her corporate job. There was so much red tape that she found it very frustrating and the stress would show up as a knot in her stomach. This insight was part of how she realized that the environment and the company were not right for her. This level of self-awareness is immensely helpful. How often do we feel symptoms and just brush them off or assume that everyone is super stressed? Before I burnt out, I completely ignored the physical warning signs my body was showing me. I’m so pleased to see that people like Mary are paying attention to the stress in their bodies and taking action towards a better life.

Mary is a natural giver. She dropped frozen meals at her father and another couple who needed help during the lockdown period. She was also saddened by the families that took advantage of her. She gave some needy people food but they traded it for cigarettes when they were banned, despite having children who did not receive regular meals. She also found out that some families were getting food from three or four sources, while others had nothing. She tried hard not to judge these people because she simply didn’t know their full story and what was happening for them internally.

Mary is no stranger to stress. She was a victim of an armed robbery which was very traumatic. She lives on a piece of land that is under constant threat. Before she started her business, she could not afford the costs of private security but thanks to her deli, she was able to install a security system with a monthly cost that is manageable. She sleeps better knowing that someone will come to her assistance if an intruder breaches the perimeter. She is also sleeping better with a proper meal in her stomach each night now that she can afford to eat better.

I’m always interested in how people manage their stress. Mary is very clear that positive stress drives her. Friday is delivery day and she thrives on the pressure to ensure all of her customers have their orders in time for the weekend. She is also aware of negative stress and that it’s healthy to acknowledge what she’s feeling. She doesn’t avoid or suppress the feelings. Instead, she identifies what emotion she’s experiencing and tries to understand the source of it. This approach takes courage as strong emotions are often very uncomfortable but Mary knows that she must sit through it to get to the other side. She says, “It’s not nice, but it’s worth it.” I was impressed by Mary’s courage to face up to difficulty in this way. It’s clear that she has suffered deeply in life but she is so strong and positive.

Mary also uses deep breathing to move through stressful situations. When faced with something challenging, she consciously takes three deep breaths to give her the time to respond well. This strategy is well supported by science. Deep breathing activates the parasympathetic nervous system, inducing calm and allowing her brain to make good choices. The prefrontal cortex is the part of the brain responsible for decision-making and willpower. Deep breathing allows us the opportunity to think carefully before taking action that we will later regret.

One of my favorite questions in the interviews during lockdown was “What has become clearer to you as a result of this pandemic?” Mary answered without hesitation. She is exactly where she needs to be. She has freed herself from that ‘one day’ thinking and is living the life she has always dreamed of.

Many people are skeptical and critical of personal development and affirmations. As an author in this genre, I am subject to the snobbery of other authors and people who don’t think that personal growth is important. But it is very clear to me that our thoughts and beliefs are the starting point of everything. What we think and believe affects our behaviour and how we behave affects our outcomes. Many people have difficulty believing in themselves and I am certain that as soon as Mary began believing in herself, life changed for her.

Mary’s parting words to me were about how much she loves what she’s doing and how she can’t wait to wake up and get to work. She thrived through a period that most people found intensely stressful. She remarked how some people focus on what the government has done wrong and although she was concerned about the economic impact of the lockdown, she acknowledges that limitation is often the seed of invention. Mary said, “We all have talents and gifts and there is space for us all to achieve Situations like these force us to use our gifts.”

“Let it live! Let it live! Let it live!” Finally the voice inside Abby moved her to tears. She began to sob, and put her face in her hands. Then she lay down, and soon was breathing easily. Her heart slowed and the tension in her arms evaporated. A delicious calm came over her whole body.

Loud, rapid knocking on the door woke her from a deep sleep. She opened the door, surprised to see Reverend Tuck looking embarrassed and tongue-tied. “I’m sorry to make such a noise,” he finally said. When you didn’t answer I worried that something might have scared you away. I know I’m late getting back to you.” “Nothing like that,” returned Abby. “I was just sleeping.” “Wonderful! I’m relieved to hear it. I know you’ve been through a lot.” “Well, to tell you the truth, I have been worried. What time is it?” “After 3 o’clock,” answered Tuck “The meeting took much longer than I expected. But everything worked out fine! Your position is approved by the Council. As soon as we get the paperwork done, you will be employed by this church, and your rent-free residence will be the payment for your work.” Abby was speechless with happiness, and threw her arms around Reverend Tuck. “Now, now!” he said, stepping back out of her embrace. “None of that. We do face difficulties, problems we must discuss. We have work to do. And I’m sure you need a good meal. I have a cold chicken, apples, and other food across the way, and you would do me a great favor by joining me.” “Yes! I want to hear everything.” She followed Tuck through a side door of the enormous church building to the small dining room she had seen briefly the night before. Tuck did his best to welcome her, speaking non-stop from the nearby kitchen. He brought a tray piled with food and said, “Start right in, you must be starving! Eat!” Abby could only pick at her food. She was following every word Tuck said. His talk was full of small anecdotes reassuring her that the people who mattered were supporting his decision to bring her into the church. But – though she was not ready to mention it – Abby had seen the crowd walk out of the church service only a few hours before. While those angry people were not close to being a majority of the congregation, they were numerous enough to be disruptive and make a public statement. And she’d heard Tuck’s sermon, and could tell that he was preparing to fight a dangerous battle over the coming weeks, months, perhaps years.

After a brief silence Abby said, “But I’m interested in hearing about these difficulties… you know… like you spoke about before.” “Ah yes,” returned Tuck, “We’ll get to the hard part. You see, this stage of the game demands that you adapt to the dangers of our position. Always remember that some people will be looking for any opportunity to destroy our reputations. They’ll try to manufacture a scandal, exaggerate bad behavior of any sort. So please! Keep your distance from me, physically I mean. Don’t give anyone a reason to start rumors. You will be in a fishbowl, under a microscope. Keep a low profile. Be careful who you talk to, where you go, and what you say. Please, do not even leave the churchyard without telling me, and I want to approve any guests you may have.” He paused and frowned. “I’m sorry to have to say these things… we are both in a vulnerable spot, and so are all our friends.” Tuck was straining to find the right words, but Abby felt her energy and strength return. She was glad to have the bad news out on the table, though she suspected he was still hiding the worst of it. “I can take it,” she replied. “I’ve been under pressure for a long time.” Tuck smiled and breathed a sigh of relief. “Well now,” he said, “that’s much better. Of course I know there’s more to you than meets the eye. I’ll begin by pointing out that you hide a lot more of your life than I do of mine. But all of us sharing this struggle have to be very good at keeping secrets… and so far, by the grace of God, we’ve been successful.” Tuck leaned forward and continued quietly, “Though I will never refer to this except in absolute privacy, I believe you are Wendy’s… student?... disciple? Almost like a daughter? You know far more than I do about Wendy’s… what would you call it? Great enterprise? Grand project?” “People already think I’m strange,” replied Abby. “Some are even afraid of me. Let’s not give anyone the idea that I know or represent Wendy.” “I understand,” returned Tuck. “I’m a very careful man. But I must ask one question: Did Wendy send you here to me on purpose? Is that part of her plan, her mission? It will help me to know.” “We agreed on it,” Abby said. “Yes.” “Ah!” exclaimed Tuck. “This looks better and better.”

The Hypothesis Progression Framework and the Customer-Driven Cadence

In the summer of 2000, General Motors, an American car manufacturer, introduced the Pontiac Aztek, a radically new “crossover” vehicle — part sedan, part minivan, and part sports utility vehicle. It was marketed as the do-it-all vehicle for 30-somethings. It was the car for people who enjoyed the outdoors, people with an “active lifestyle” and “none to one child.”

On paper, the Aztek appeared to be fully featured. It had a myriad of upgrades that included options for bike racks, a tent with an inflatable mattress, and an onboard air compressor. GM even included an option for an insulated cooler, to store beverages and cold items, between the passenger and driver seat. Their ideal customer was someone who would use the Aztek for everything from picking up groceries to camping out in the wilderness.

The Aztek had a polarizing visual aesthetic; many either loved or hated it (most hated it). Critics found its features, like the optional tent and cooler, awkward and downright gimmicky. GM insisted these were revolutionary ideas and suggested that they were ahead of their time. They believed that, once customers took the Aztek for a test drive, they would quickly realize just what they were missing.

After a $30 million marketing push, it appeared that the critics were right. The Aztek failed to make even a modest dent in the overall market. The year that the Aztek was released, the American auto industry had sold 17.4 million vehicles. The Aztek represented only 11,000 of those vehicles (a number that some believed was still generously padded).

To customers, the Aztek seemed to get in its own way. It was pushing an agenda by trying to convince customers how they should use their vehicles, rather than responding to how they wanted to use them.

It’s easy to point at this example in hindsight and ask, “How could GM spend so much time, money, and resources only to produce a car no one wanted?” Some suggested it was because the car was “designed by committee” or that it was a good idea with poor execution. Insiders blamed the “penny-pinchers” for insisting on cost-saving measures that ultimately produced a hampered product that wasn’t at all consistent with the original vision.

The lead designer of the Aztek, Tom Peters, went on to create many successful designs, like the C6 Chevy Corvette and 2014 Camaro Z/28, and eventually won a lifetime achievement award. He suggested that the poor design of the Aztek had started with the team asking themselves, “What would happen if we put a Camaro and an S10 truck in a blender?”

The reality is that it was all of these reasons. Even though it appeared, at the time, that GM was “being innovative,” they had forgotten the most crucial element: the customer. They had fallen in love with a concept and tried to find a customer who would want it.

They were running focus groups and also doing their own market research. They probably even created personas or some variant of the “ideal customer” that was perfect for the Aztek. GM believed they were being customer-focused. Yet they weren’t paying attention to the right signals. They had respondents in focus groups saying, “Can they possibly be serious with this thing? I wouldn’t take it as a gift!”

While we can commend GM for trying to push the boundaries of the auto industry, we must admit that by not validating their assumptions and listening to their customers, they had created a solution in search of a problem.

We make assumptions about everything. It’s a way for us to make meaning of what we understand based on our prior beliefs. However, our assumptions aren’t always grounded in fact. They may come from “tribal knowledge,” experience, or conventional wisdom. These sources start with a kernel of truth, which makes them feel real, but too often we mistake assumptions for facts.

This is not to say that assumptions are a bad thing. They can be incredibly useful in tapping into our intuition. It’s when our assumptions go unchecked that we open ourselves to vulnerabilities in our design.

Unchecked assumptions can have a powerfully negative effect on our products, because they cause us to:

Miss new opportunities or emerging market trends

Make costly engineering mistakes by creating products that nobody will use

Create technical debt by supporting features that customers aren’t using

Respond to problems too late

What’s most dangerous about unchecked assumptions is that they become conventional wisdom and are carried so long that they create a false sense of security. Then a competitor swoops in with a better understanding of the customer and quickly takes over the entire market.

Henry Petroski, a professor at Duke University and expert in failure analysis, once said, “All conventional wisdom has an element of truth to it, but good design requires more than an element of truth — it requires an ensemble of correct assumptions and valid calculations.”

Therefore, it introduces a high level of risk if teams move forward with underlying assumptions that haven’t been formulated, tested, and validated.

What Is the Hypothesis Progression Framework?

The Hypothesis Progression Framework (HPF) allows you to test your assumptions at any stage of the development process. At its heart, the HPF breaks up the development of products into four stages: Customer, Problem, Concept, and Feature.

Using the HPF, your team will:

Formulate your assumptions into testable hypotheses

Validate or invalidate your hypotheses by running experiments

Make sense of what you’ve learned so that you can plan your next move

As the name suggests, the HPF is founded on the principle that if you state your assumptions as hypotheses and try to validate them, you will remain objective and focused on what the customer is telling you rather than supporting unconfirmed assumptions.

For now, understand that each stage in the HPF works together to address these fundamental questions

Who are your customers?

When we sit down with teams, we will often hear something to the effect of, “Oh, we know who our customers are. That’s not our problem.” Then we’ll ask questions like:

What environments do your customers live/work in?

Why do they choose your product over that of your competitors?

What are they trying to achieve with your products?

What unique attributes make your customers different from one another?

You may (or may not) be surprised how many teams have difficulty answering these types of questions.

Customer engagement is not customer development. It’s one thing to engage customers by having an ongoing dialog using social media networks, support forums, and the like. That’s great. However, it’s another thing entirely to systematically learn from your customers and generate actionable insights.

Your customers are not in a fixed position. Their values and tastes change over time. Therefore, you must be willing to journey with them and continually refine your products to remain one step ahead of where they plan to go.

What problems do they have?

At times, we get so enamored and focused on our solution that we need to step back and ask ourselves, “How many people are really experiencing this problem?” or “How much of a frustration is this problem for our customers?” If GM had been willing to ask their customers, “How valuable is it to have your car convert into a tent?” they would have learned that the tent was not solving a necessary problem for most of their customers. We must appreciate that, to create successful products, it’s more than solving a problem — it’s a matter of solving the right problem. The problems can also be identified through social media strategy template.

Will this concept solve their problem and do they find it valuable?

There are many ways to solve a problem, but how can you be confident you’re solving it the right way? Are you sure that customers value the way you’re trying to solve the problem, or are you introducing new problems you hadn’t considered? During the Concept stage, you’re trying to ensure that you’re solving the customer’s problem in a way they find valuable. You want to leverage your customers’ feedback and continually validate that your ideas are on the right track. You’ll establish the benefits of your concept (as well as its limitations) and increase your confidence that you’re building something customers want. Can they successfully use this feature and are they satisfied with it?

We’ve all been excited for a product release only to be disappointed later because it didn’t deliver on its promises. Throughout the design and development process, you must ensure that your concept works as expected and is successful in helping customers solve their problems. While the Concept stage is to ensure you are building the right thing, the Feature stage ensures you are building it the right way.

By using the HPF as a guide, your team will remain customer-focused as it progresses through customer and product development. Together, these stages represent your entire solution. It’s important to note that the HPF doesn’t necessarily need be worked from left to right; it can be started at any stage. Depending on where you are in your product’s development, you may decide to start at the Concept stage or Problem stage. However, you may start at a later stage in the HPF only to discover that you need to answer fundamental questions in the earlier stages. We’ve had teams come to us, ready to conduct usability testing on a feature, only to realize they didn’t truly understand the customer or problem. That’s what makes the HPF so profound: it allows teams to easily understand the stages that need to be validated to ship a successful product.

As we’ve discussed, your customers’ needs evolve over time, and you must be willing to revisit your assumptions about your solution to ensure that it’s meeting the right customer, solving the right problems, creating value, and making your customers successful.

The Customer-Driven Cadence

To remain Lean and customer-focused, teams must operate in a pattern of continuous learning and collaboration. The HPF has been designed to be used in parallel with your product development sprints or schedules. In short, you should be using the HPF while you’re building and refining your products.

We’ve found tremendous success with this approach and have refined it to align more closely with our framework and activities. The Customer-Driven Cadence has three fundamental actions that you’ll employ during each stage of the HPF: Formulating, Experimenting, and Sensemaking. Let’s look at each of these individually:

Formulating (a.k.a. Build)

Throughout the entire customer-driven process, from customer to product development, you’ll be formulating your assumptions, ideas, and hypotheses. This is an important practice because you will need to track the team’s learning along the way. Ries refers to these key decision points as moments where a team needs to “pivot” (change direction) or “persevere” (continue the course). By continually formulating your assumptions and stating them as hypotheses, your team will create a structure that allows you to easily track your assumptions about the customer, their problems, and your ideas of how to respond to those problems. Finally, you’ll need to formulate a Discussion Guide. The Discussion Guide is the set of questions you’ll ask customers in order to prove/disprove your assumptions.

Experimenting (a.k.a. Measure)

Each stage of the HPF has activities where you need to test whether your assumptions were correct. By continually running experiments against your hypotheses, you’ll have the data you need to decide whether to pivot or persevere with your product’s direction. While there are many methods you can employ to test your hypotheses, we heavily emphasizes talking directly with customers.

Sensemaking (a.k.a. Learn)

The customer-driven approach relies on your ability to continually collect and make sense out of customer data. So often, teams fall into a cycle of “build, measure, build, measure, build, measure” and miss the overall learning or broad understanding of their customer.
