The thing is that the hasty and inexpert way that Laudna's ears were mutilated into points to make her resemble Vex reads as deliberate, careless cruelty on Delilah's part—all the Sun Tree effigies have that extra level of careless spite put in to make them into parodies of Vox Machina. But What Doesn't Break reframes that via the extremely heavy implication that Delilah didn't do it herself—she forced Cass de Rolo to do it.
Because hurting Cass is one of Delilah's favorite pastimes, because it was a punishment for trying to spare Matilda/Laudna from the worst of the horror, because it was a punishment for Matilda/Laudna trying to offer her comfort, because in the most banal way possible Sylas doesn't enjoy working with ears. (They're difficult, they're frustrating, they're annoying gruntwork in the way of getting to the sadistic finished project. So of course, that task goes to their "daughter".)
The roughness of Laudna's ears isn't from cruelty, it's because Cass was trying to get through doing it without vomiting again.
