The best way to grow your advertising agency.

Years ago, I asked Martin Puris why he and his co-founder Ralph Ammirati left the once-great shop Ally & Gargano to found the firm that bears their names.  Martin explained he and Ralph had grown weary of accounts walking in the door after a pitch – the agency was without peer in winning new business -- only to walk out shortly thereafter.  He said it was like shopping with a bottomless grocery bag; you put items in the top, only to see them tumble out the bottom.   They wanted to escape that.

Ammirati & Puris was borne soon after.  

Our agency prided itself on having a relatively short client list, thinking it was far preferable to attend to current clients rather than chase after the next shiny new account.  Did we participate in reviews?  Of course, but judiciously.  Pitches cost money, plus distract you from the real business of this business:  satisfying the needs of the people who already were paying your bills.

All of which leads me to a story in ADWEEK quoting a ANA/4As joint research report on the cost of pitching; according to author Olivia Morley,

“A single review’s collective expenses—in severe cases reaching $1.2 million—might surprise even the most tenured leaders.”

I’m tenured; I’m not the least bit surprised.  I know first-hand how much time, effort, and expense we invested in competing for an account.  I also know there are no silver medals in the Olympics of a review; there’s just one winner, with every other shop leaving empty-handed, losers all.

This explains why The Art of Client Service includes a three-chapter section called “Winning New Business for Your Agency,” where on page 42 I point out you need to,

“Be ruthless about the accounts you pursue.  New business is all about handicapping risk.  Smart agencies evaluate potential clients as carefully as clients evaluate them.”

“Ruthless” might be a little more theatrically extreme than intended, but the point is, you need to be both discriminating and disciplined in evaluating new business opportunities, not knee-jerk succumbing to the siren song of the next “opportunity” that lures you.

To help navigate what often is choppy water, I’d advise jumping ship on a prospective-client pitch if:

The ask is too onerous.  Who wants to answer a 20-page, 100-question RFI or RFP?  Not me. The deadline is too short.  If the review is timed to happen in two weeks, or worse, in two days, time to take a walk. The competition is too many.  If there are 20 agencies competing for the business, I don’t want to be one of them. Spec creative is required.  Sure, we’ll do work on your behalf, assuming you give us a realistic deadline, plus pay us fairly for our time.  Otherwise, thanks, but no thanks. The client is unavailable to meet in-person.  Please don’t tell us you’re too busy.  If the review isn’t a priority for you, it isn’t a priority for us. Information is too scarce.  The client views their review as an exam, one they’re happy to have you fail, rather than an exploration to identify the best fit, which explains why they’re withholding research they’ve conducted, or other information that would help your agency do the best possible job.  Who wants to work with a client like this?  I don’t. The client insists on owning your ideas, but refuses to pay for them.  Your agency owns everything it creates. Period.  Full stop. Not negotiable.  I’m leaving now and won’t be coming back. The client won’t reveal a budget.  If they are unwilling to at least disclose a range, let alone a more exact number, how can you even begin to address their needs?  Rhetorical question.  You can’t, shouldn’t, and won’t. Procurement is driving the bus.  That tells you everything you need to know.  No, just no. You don’t like these people; you REALLY don’t.  Even if they awarded you the business outright, no review required, there’s no amount of money that would make this worth it.

If you think the list is too long, likely eliminating nearly every new business opportunity that might come your agency’s way, remember the best new business decision an agency can make is the accounts they choose not to pursue.

You respond, pleading, “If we don’t participate in reviews, how will we survive?”

By investing in the clients you already have, helping them grow, so you can grow with them, just as Ammirati & Puris did with BMW, Compaq Computer, UPS, MasterCard, along with a select few others with which we were privileged to work.

Before you despair you never will pitch a piece of new business again, remember what really wins here:  your current, well-served, happy clients.
